What is Hero SKU?
A hero SKU is the single product variant that drives the largest share of a store's sales and profit, the item owners build marketing and inventory plans around.
Hero SKUs deserve different treatment than the rest of a catalog. A small Shopify store might have 200 variants, but if one candle scent or one t-shirt size makes a third of total revenue, running out of it hurts far more than running out of a slow seller. Owners should check these SKUs more often, keep more safety stock on them, and never let a supplier delay catch them off guard.
The practical move is to identify hero SKUs with an ABC analysis or just by sorting units sold, then set tighter reorder points and shorter review cycles for them. Everything else can run on simpler, looser rules. Treating every SKU the same way wastes attention on items that barely matter and risks stockouts on the ones that matter most.
Example
A candle store sells 40 products. One scent, Vanilla Oak in the 8oz jar, sells 300 units a month while every other variant sells under 30 units a month. Vanilla Oak alone brings in 3,000 dollars of the store's 8,000 dollars monthly revenue. That variant is the hero SKU, and the owner keeps two months of safety stock on it while other scents get one month.
Common mistakes
- Treating hero SKUs with the same reorder rules as slow movers.
- Not noticing when a hero SKU changes after a new product launch or a seasonal shift.
- Letting a single supplier's long lead time control the fate of a top-selling SKU without buffer stock.

FAQ
How do I find my hero SKU
Sort your sales report by units sold or revenue over the last three months. The variant at the top, especially if it is far ahead of the next one, is your hero SKU.
Should I stock more of my hero SKU than other products
Yes. Carry more safety stock on it and review it more often than low-volume items, since a stockout on your hero SKU costs you far more sales.
