What is Back-to-back order?
A back-to-back order is a purchase order placed with a supplier only after a customer has already ordered the matching item, instead of being pulled from stock on hand.
Back-to-back ordering matters for small stores selling custom, made-to-order, or high-cost items where holding stock upfront is expensive or impossible, like personalized jewelry or large furniture. It lets you avoid tying up cash in inventory that might not sell, since you only buy after the sale is confirmed.
The tradeoff is speed. Your customer has to wait for your supplier's lead time plus shipping, since nothing is on the shelf. Use it for slow-moving, expensive, or custom SKUs, and keep real stock on hand for anything customers expect to receive quickly.
Example
A furniture store sells a made-to-order oak table. A customer orders one table on Monday. The store places a purchase order with its supplier that same day for one table, to be shipped directly or forwarded once received. No table was sitting in stock before the sale.
Common mistakes
- Confusing it with dropshipping, where the supplier ships directly to the customer and never involves the store's own stock.
- Underestimating lead time and promising a delivery date to the customer before confirming the supplier can meet it.
- Using it for fast-moving items that would sell better and faster if kept in stock.

FAQ
Can a small store use back-to-back ordering for every product?
Yes, in theory. The risk is that if your supplier is late, your customer's order is late too, since you have no stock buffer. Most stores only use back-to-back ordering for large or custom items, and keep buffer stock for regular items.
How is a back-to-back order different from a standing order?
A standing order is a recurring purchase order sent automatically on a schedule, like 200 units every month, regardless of a specific customer order. A back-to-back order is triggered by one specific sale and is sized to match it.
