Inventory management for Shopify Christmas and holiday decor stores
Christmas and holiday decor stores make most of their money in a few months, then sell almost nothing. Getting the right ornaments, lights, and trees in stock before the rush matters more than almost any other part of the business.
The inventory problems Christmas and holiday decor stores run into
- One buying window a year. Miss your order-by date with an overseas supplier and you cannot just reorder in November and expect stock before Christmas. There is often no second chance.
- Huge variant counts. A single ornament design can come in five colors, three sizes, and two finishes. Multiply that across hundreds of SKUs and manual reorder spreadsheets fall apart fast.
- Trend and color cycles. This year's "in" color scheme (sage green and gold, say) may not sell next year, so you cannot just reorder last year's bestsellers blindly.
- Breakage and fragile goods. Glass ornaments and ceramic decor arrive with some breakage, so the quantity you receive is often less than what you ordered, and you need to restock fast mid-season.
- Short sell-through window. Once December 26 hits, demand drops off a cliff, so overordering ties up cash in stock that will sit for eleven months or go to clearance.
Seasonality and demand
Demand is heavily back-loaded into October through December, with a sharp peak in the weeks right after Thanksgiving through mid-December. Some stores see a secondary small peak in early November for early shoppers and another tiny bump in late December for post-holiday clearance buyers who stock up for next year. Because the selling window is so short, you need to place most purchase orders in spring and summer, well before you can see how the season is actually trending. Plan safety stock around your best-selling evergreen items (classic red and gold ornaments, string lights, tree skirts) and treat trend-driven items (specific character licenses, trending colorways) more conservatively since leftover stock loses value fast once the season ends.
Suppliers, lead times and minimums
Most holiday decor is sourced from overseas manufacturers, often in China, through sourcing agents or trade shows like Canton Fair, and overseas suppliers often take several weeks to a few months for production plus shipping. Domestic suppliers and distributors exist for faster top-ups but usually cost more per unit. MOQs are often set per design or per color, commonly in case packs of a dozen or more ornaments, and some suppliers require minimum order values across an entire collection rather than per SKU. Because of long lead times, many stores place one large order in late winter or spring for the whole season and only use domestic suppliers for emergency restocks.
Worked example
Say your store sells a glass ornament set at an average of 6 units a day during peak season. Your overseas supplier has a lead time of 60 days, and you want 14 days of safety stock on top of that, so your reorder point is 6 x (60 + 14) = 444 units. If you want to carry 90 days of cover during the season and you currently have 150 units on hand with 200 already on order, your order quantity is 6 x (60 + 90) - (150 + 200) = 900 - 350 = 550 units. You would round that 550 up to the supplier's case pack of 24, landing on 552 units ordered.
Try it with your own numbers in the reorder point calculator, or size your buffer with the safety stock calculator.
A simple system to start this week
- List every variant (color, size, finish) separately and track sales history per variant, not just per design.
- Confirm each supplier's real lead time including production and shipping, then set your order-by dates for spring or early summer ordering.
- Build in extra safety stock for fragile items to cover breakage discovered at receiving.
- Separate evergreen bestsellers from trend-driven items and order the trend items more conservatively.
- Set a hard cutoff date for placing any new overseas orders so you are not stuck with undelivered stock after the season.
- Plan your post-season clearance and note which SKUs to drop or shrink next year.
How SteadyShelf fits Christmas and holiday decor stores
SteadyShelf can forecast demand per variant with seasonality built in, so it understands your December spike and tells you the order-by date for each SKU based on your supplier's lead time, then rounds suggested quantities to your case packs and MOQs. It handles receiving partial shipments, which is useful when breakage means you receive fewer intact units than ordered. It does not track expiry or lot numbers, which is fine since most decor does not expire, but it also does not do multi-location transfers or bundle management, so if you sell boxed ornament sets as bundles or stock items across a warehouse and a retail store, you will need to manage that part separately.

FAQ
Can SteadyShelf tell me when to place my one big seasonal order?
Yes. You enter your supplier's lead time and SteadyShelf calculates the order-by date per SKU based on your forecasted seasonal demand, so you know how far in advance to commit to your big spring or summer order.
Does SteadyShelf account for breakage when I receive glass ornaments?
SteadyShelf lets you receive partial stock, so if you ordered 552 units and only 530 arrived intact, you record what actually came in. It does not automatically predict a breakage rate for you, so build a buffer into your order quantity based on your own past experience with that supplier.
I sell pre-packed ornament sets as bundles. Will SteadyShelf manage that?
No. SteadyShelf does not do bundle or kit management. You would need to forecast and order the components or the pre-packed sets as their own SKUs and handle the bundling logic outside SteadyShelf.
