What is Replenishment?

Replenishment is the process of restocking inventory before it runs out, based on how fast an item sells and how long it takes to get more.

For a small Shopify store, replenishment is the actual work behind not running out of your best sellers and not drowning in cash tied up in slow movers. It covers the whole loop: watching stock levels, deciding when to order, how much to order, and getting it back on the shelf.

Good replenishment means you order at the right time in the right quantity, not just when someone notices a product is low. Owners who do this well set a reorder point for each SKU, check stock against it regularly, and place orders in time to cover the supplier's lead time plus a buffer for demand swings.

Formula

Reorder point = (Average daily sales x Lead time in days) + Safety stock

Example

A candle shop sells 6 units a day of its lavender candle. The supplier's lead time is 10 days, and the shop keeps 15 units of safety stock. Reorder point = (6 x 10) + 15 = 75 units. When stock hits 75, the owner places a new order so it arrives before the shelf empties.

Common mistakes

  • Reordering based on gut feeling instead of actual sales speed and lead time.
  • Ignoring supplier lead time changes, like a slower shipping season.
  • Treating every SKU the same instead of setting replenishment rules per item.

FAQ

How is replenishment different from a reorder point?

A reorder point is the stock level that triggers an order. Replenishment is the broader process: tracking stock, hitting that trigger, deciding order quantity, and getting the stock back in.

How often should a small store review replenishment needs?

Weekly is a reasonable starting point for most small stores, with faster-moving items checked more often, especially during busy seasons.
